HVAC marketing that survives the quiet season

HVAC search volume swings by season to a degree that makes month-on-month reporting actively misleading. A flat monthly budget underspends exactly when customers are available and overspends when they are not. The contractors that do well are the ones who booked enough maintenance work to stay busy between peaks.

Marketing does not behave the same way here.

Almost nothing about HVAC marketing works the way a steady-demand business works. Search volume for cooling can multiply several times over in a heatwave and collapse in autumn, and the same is true in reverse for heating.

A flat monthly budget therefore underspends exactly when customers are most available and overspends when they are not, which is the opposite of what it should do. Month-on-month reporting becomes actively misleading, because a 40 percent fall from July to October says nothing about performance. Year on year is the only honest comparison.

On top of that, emergency breakdown intent and planned system replacement intent arrive through different searches, convert through different mechanisms and are worth very different amounts. And the maintenance plan, the thing that actually smooths the business, is barely marketed at all by most contractors, when it is the cheapest work to sell and the work that keeps engineers busy when nothing is breaking.

How your customers actually search.

Breakdown, urgent, on a phone

No heat, no cooling, not working. These convert by phone within minutes and the first company to answer usually wins. Out-of-hours coverage matters more than ranking position here.

Replacement, researched over weeks

System cost, efficiency ratings, sizing, rebates and financing. A long research phase where genuinely useful content changes who gets the call.

Maintenance, low urgency and high value

Tune-ups, service plans, annual checks. Low search volume, low competition, and the work that carries the quiet months. Almost nobody competes properly for it.

How an enquiry becomes a customer.

Different intents take different routes. Serving all of them with one page is the most common structural mistake in this industry.

  • Emergency: search, call, dispatch. Missed calls are the largest single leak in the HVAC accounts opened here.
  • Replacement: repeated research visits, then an in-home estimate, then a quote that needs following up.
  • Maintenance: often sold to existing customers by email rather than won through search at all.

Search

What goes wrong in search

SEO in detail
  • Month-on-month reporting on a seasonal business, which makes normal seasonal decline look like failure and triggers panic decisions.
  • No content at all on system cost, sizing or efficiency, which is what the entire replacement research phase is spent looking for.
  • Emergency and replacement intent served by one page, so it converts poorly for both.
  • Maintenance plans not marketed anywhere on the site despite being the highest-margin recurring work available.

Paid

Where paid search wins here

Google Ads in detail
  • Seasonal budget shifting, moving spend into the peak weeks instead of holding a flat monthly number all year.
  • Separate emergency campaigns with call buttons on the ads and out-of-hours scheduling, where the form is the wrong conversion mechanism.
  • Negatives against parts, DIY, manuals, careers and training, which consume budget in nearly every HVAC account.
  • Off-season campaigns aimed at maintenance plans, where competition and click costs are a fraction of peak season.

Email

What email is for in this industry

Email automation in detail
  • Seasonal pre-peak reminders to past customers before the first hot or cold week, which converts far better than winning a new customer at peak prices.
  • Maintenance plan renewal and annual service reminders, which is recurring revenue at close to no cost.
  • Replacement quote follow-up across the weeks a household takes to decide on a large purchase.

What the report should lead with.

  • Booked jobs by type: emergency, replacement, maintenance
  • Maintenance plan signups and renewal rate
  • Cost per booked job, compared year on year rather than month on month
  • Missed call rate, in and out of hours
  • Average revenue per customer including recurring work

Questions

Questions from this industry.

01 Our HVAC leads dropped 40 percent since summer. Is the marketing failing?
Probably not. HVAC demand is seasonal and a large drop between peak and shoulder season is normal. The honest comparison is this October against last October, not October against July. Any agency reporting a seasonal business month on month is either not paying attention or hoping you are not.
02 Should an HVAC company advertise in the off season?
Yes, but for different work. Peak season is for emergency and replacement. Off season is when maintenance plans are cheap to sell, because click costs are low and competition is thin. That is also the work that keeps engineers busy when nothing is breaking.
03 Is SEO worth it for HVAC when everything is seasonal?
More so, not less. Rankings earned in the quiet months are already in place when demand spikes, and you are not bidding against every competitor at the same moment to get in front of the same people. The work has to be done out of season to pay in season.
04 What should an HVAC marketing report show?
Booked jobs by type, cost per booked job compared with the same month last year, the maintenance plan count, and the missed call rate. If the first chart is impressions month on month, the report is measuring the weather.
